Should I repair or replace my boiler?

By Dana Whitlock. Updated October 13, 2026. How we work.

Boilers favor repair longer than most systems

Most of a hot water or steam system outlives the boiler that heats it. The pipes and radiators stay put for decades, and the boiler itself is ringed by parts that come off one at a time: pumps, valves, an expansion tank, a relief valve, a low water cutoff and controls. Plenty of boiler problems get fixed without touching the boiler body at all.

The body lasts, too. DOE's 2023 proposed-rule analysis for consumer boilers uses average lifetimes of about 26.9 years for gas hot water boilers, 23.7 for gas steam, 25.6 for oil hot water and 19.6 for oil steam. Some industry charts run from about 13 years for electric boilers up to 40 for hot-water and steam boilers, and that top figure fits old cast-iron units better than modern compact ones.

When repair is the right call

When the boiler body is sound and the trouble is one of the parts around it, repair nearly always wins, even on an older boiler.

  • A failed circulator pump or a sticking zone valve.
  • A waterlogged expansion tank causing pressure swings or a dripping relief valve.
  • A relief valve that needs replacing after testing.
  • A low water cutoff fouled with mineral deposits.
  • Ignition, flame sensing or control board failures on a boiler with years left.
  • A clogged condensate trap or drain on a condensing boiler.

When replacement wins

Replacement enters the picture when the part that fails is the boiler itself, when safety is in doubt, or when an old boiler burns enough extra fuel that a new one pays its way.

  • A leaking heat exchanger or cracked cast-iron section, especially on a boiler past about 20 years.
  • Combustion or venting problems a technician can't resolve, or any CO alarm tied to the boiler.
  • Heavy waterside corrosion or sludge in an older steam boiler.
  • A condensing boiler with a failed heat exchanger out of warranty.
  • Repeated repairs on a boiler already past DOE's averages.

Running the numbers

Use cost per remaining year. Divide the repair quote by the years the boiler can realistically keep running. Divide the replacement cost above by the years a new boiler should last, which DOE's figures put at roughly 20 to 27 years depending on type. Take the lower yearly figure.

A 15-year-old gas hot water boiler needs a new circulator and expansion tank, quoted together at about 6 percent of a replacement. The boiler body is dry and the combustion test is clean, so another 10 years is a fair expectation. Six percent over 10 years is 0.6 percent per year. A new boiler over about 25 years runs about 4 percent per year. Repair.

A 28-year-old cast-iron boiler has a leaking section. The repair, if the model even allows section replacement, comes in at about 45 percent of a new boiler. Even if it holds, the rest of the block is just as old. Count on 3 years at most. Forty-five percent over 3 years is 15 percent per year, nearly four times the yearly cost of a new boiler. Replace.

The calculator above runs this with your own repair quote, boiler age and replacement estimate.

The 50 percent rule

As a quick screen, many people replace a boiler when a repair would cost more than half of a new one. Boilers last long and most repairs hit separate components, so you'll rarely get near that line outside heat exchanger or section failures. When you do, on a boiler older than about 20 years, the rule and the yearly math usually agree.

What else shifts the decision

Safety. Boilers burn fuel and vent combustion gases, so a cracked heat exchanger, blocked vent or poor combustion can produce carbon monoxide. Soot around the boiler, a CO alarm, or headaches that ease when you leave the house mean get out and call the gas utility or 911 from outside. A licensed heating technician should test combustion and inspect venting before the boiler runs again. CPSC recommends CO alarms on every level of the home and outside sleeping areas.

Efficiency. In DOE's boiler analysis, baseline gas hot water boilers sit around 84 percent AFUE, while condensing models with modulating burners reach 90 to 96 percent. A condensing boiler needs return water cool enough to condense, which depends on your radiators and how the system is piped and set, so ask the contractor how much of the rated efficiency your house will actually see.

Steam or hot water. Steam boilers run at boiling temperatures and tend to collect more sludge and waterside corrosion, and DOE's averages for steam are shorter. A steam boiler usually gets replaced with another steam boiler. Converting the whole house to hot water is a much bigger job.

Venting and installation. Moving from an older atmospheric boiler to a condensing one usually means new plastic venting and a condensate drain, plus possibly a chimney liner for other appliances left on the old flue. DOE's analysis notes that condensing boilers can cost less to install thanks to simpler venting. Every house is different.

Warranty. Heat exchangers often carry longer warranties than other boiler parts, and the certificate lists any conditions. Check it before deciding a heat exchanger failure means a new boiler.

Domestic hot water. A boiler that also heats your household water through an indirect tank or coil runs all year. ACHR News suggests twice-yearly service for these boilers. Expect fewer years from one that never gets a summer off.

What you can check yourself

Note where the pressure gauge normally sits so you'll spot a change. Look for water, rust or discoloration on the boiler and piping. Keep boxes and paint cans away from it. Confirm the thermostat is calling for heat and the boiler power switch is on. Anything involving the burner, gas valve, controls or wiring is a job for a licensed heating technician.

Common questions

Is it worth repairing a 20-year-old boiler?

Often yes, if the problem is a pump, valve, expansion tank or control and the boiler body is sound. A leaking heat exchanger at that age usually points to replacement.

How long do boilers last compared with furnaces?

DOE's analyses use about 26.9 years for gas hot water boilers and about 21.4 years for gas furnaces. Boilers generally win.

Can a leaking boiler be fixed?

Depends where the leak is. Pumps, valves, fittings and the relief valve are usually repairable. A leaking heat exchanger or cracked section is often the end of an older boiler.

Will a condensing boiler work with my old radiators?

Usually, though it may not condense, and so may fall short of its rated efficiency, if the system needs very hot water. A contractor should size the boiler and set the controls for your radiators.

What does a boiler tune-up include?

Bosch's maintenance schedules list combustion testing, vent and intake inspection, checks of system pressure and the expansion vessel, and testing the relief valve and low water cutoff as typical annual service.
